Every company has a list of problems they've learned to live with.
A compliance review that takes three weeks of analyst time every quarter. An event coordination process that runs on spreadsheets and willpower. A triage workflow where quality depends entirely on who happens to read the ticket first.
These problems aren't mysteries. People know exactly what's broken, how much time it wastes, and what a better version would look like. They've just done the math — and every time, the answer comes back the same: the cost of building a custom solution doesn't justify the savings. So they live with it.
That math is no longer correct. And most decision-makers haven't updated their assumptions.
Two forces changed at the same time
When people talk about AI transforming business, they usually mean one thing: AI capabilities embedded inside applications. Chatbots, document analysis, automated classification. That matters, but it's only half the story.
The other half is less obvious and arguably more important: AI has fundamentally changed how software itself gets built.
The entire lifecycle — requirements analysis, architecture, implementation, testing, deployment — runs at a pace that would have been unrecognizable three years ago. Work that required a team of engineers over several months can now be completed by a small team in weeks.
Here's what most people miss: these are the same forces. The AI that powers the features inside the application is also the AI that accelerated building the application. The tool and the toolmaker converged. And the economics compounded.
When what used to take hours of human work can be done in one or two API calls that cost pennies, and when the application that orchestrates those calls can be built in a fraction of the time it used to take — you're not looking at a 20% cost reduction. You're looking at a fundamentally different category of what's worth building.
What this looks like in practice

The "too small to fix" trap
Here's the conversation I have most often with prospective clients.
They describe a process that costs their company somewhere between $80,000 and $250,000 a year in labor. It's not glamorous — data entry, document review, coordination, manual triage, report generation. Everyone knows it's wasteful. But when they priced out a custom software solution two years ago, the estimate came back at $400,000 and six months of development. So they shelved it.
That estimate was probably accurate in 2023. It is wildly inaccurate in 2026.
I recently worked with a client whose event coordination process — invitations, tracking, follow-ups, compliance documentation — consumed roughly $80,000 per year in staff time. They assumed automating it would cost more than it was worth. The actual cost of building a complete solution was less than half their annual spend. The cost to run it is approximately $1,200 per year. Not $1,200 per month. Per year.
This is not an outlier. This is the new normal for a large class of business problems.
If you want to test whether your problem fits this pattern, try this: pick a manual process, estimate the total hours your team spends on it annually, and multiply by your fully loaded hourly cost. That's your current spend. Now ask yourself — not what custom software used to cost, but what it costs when the development lifecycle is 10x faster and the runtime is API calls instead of human hours.
Most people are surprised by how far apart those numbers are.
Why "good enough" is no longer the right tradeoff
There's a second-order effect that makes this shift even more significant.
It used to be that small custom applications were risky not because they were hard to build, but because they were hard to operate. A bespoke tool without proper monitoring, error handling, testing, and operational support becomes a liability. The person who built it leaves, something breaks, and now you have a business process that depends on software nobody understands.
This was a legitimate concern. Building production-quality infrastructure — comprehensive test suites, runtime monitoring, alerting, self-healing, graceful degradation — used to be the expensive part. It was reasonable to skip it for a "small" application. And then you paid for that decision later.
That calculus has changed too. The same AI-assisted development process that makes the application cheap to build makes the operational infrastructure cheap to include. Extensive testing harnesses, runtime health checks, structured logging, and automated monitoring are no longer over-engineering for a small app. They're table stakes, and they're affordable.

The real risk is doing nothing
The most common objections I hear from executives are some version of: it takes too long, it costs too much, nobody really understood what we wanted, and the ROI never penciled out.
Every one of those objections was formed in a different cost environment. They made sense when custom software meant six-figure budgets and multi-month timelines. They made sense when the discovery process alone could burn through enough consulting hours to make everyone wonder if the whole thing was worth starting.
They don't make sense anymore — but the assumptions persist. And while those assumptions persist, companies continue spending $100,000 or $200,000 a year on manual processes that could be automated for a fraction of that.
The biggest risk isn't building something that doesn't work. It's continuing to absorb the cost of a manual process because you're using 2023 estimates to evaluate 2026 solutions.
Start with something small
My advice is counterintuitive for someone who sells AI consulting: start small.
Pick a problem that costs your company around $200,000 a year. Something concrete and measurable — not "improve efficiency" but "our team spends 40 hours a week on document review" or "we process 200 event invitations a quarter and it takes three people to coordinate." Expect the solution to cost less than $100,000 and to be running in production within 10 weeks.
That's the right first project. Not because larger problems aren't worth solving — they are — but because the fastest way to update your assumptions about what's possible is to see it work on something real.
